A founder running their own cold outreach: the minimum viable stack

Single-person sales, low volume, B2B SaaS. The simplest cold-email stack that still works in 2026.

Not every cold-email program runs at agency scale. A growing number of B2B SaaS founders run their own outreach in the early days - the volume is low, the sender list is small, but the deliverability stakes are real. Here is the minimum stack that works in 2026.

The volume profile

A solo founder doing cold outreach typically sends 20 to 40 messages per day, against a curated list of 500 to 2,000 prospects. With our 10 to 20 emails-per-mailbox cap, that volume sits in 2 to 4 mailboxes spread across 1 to 2 domains.

The minimum stack

  • One brand-aligned send domain (yourcompany-mail.com or yourcompany-outreach.com) - keep the primary brand domain clean
  • 2 to 3 mailboxes on that domain - first.last@... naming for personability
  • One sending tool (Smartlead or Instantly - pick one)
  • Inboxlee for infrastructure - provisioning, DNS, monitoring
  • A pre-flight list-validation pass through ZeroBounce

What you do not need yet

You do not need dedicated SMTP. You do not need 30 domains. You do not need a placement-testing service beyond what Inboxlee surfaces by default. Adding complexity before volume justifies it slows you down without improving outcomes.

Frequently asked

What is the minimum viable cold-email stack for a solo founder?

One brand-aligned send domain (yourcompany-mail.com, not the primary brand), 2 to 3 mailboxes on that domain with first.last@ naming for personability, one sending tool (Smartlead or Instantly), Inboxlee for infrastructure, and a pre-flight list-validation pass through ZeroBounce. Total monthly cost around $25 including domain registration.

How many cold emails per day can a single founder send?

Two to four mailboxes at 10 to 20 cold sends per day each is 40 to 80 cold sends/day - typical for solo founder outreach. Stay below the 20/mailbox/day cap or placement starts to decline. The bottleneck is rarely volume; it is list quality and copy iteration.

Should a solo founder use a dedicated send domain or send from the company root domain?

Dedicated send domain (yourcompany-mail.com or similar). Cold-email reputation is a real risk; isolating it from your primary brand domain protects transactional mail (signup confirmations, payment receipts, support replies) from any deliverability damage your cold campaigns might cause.

Do I need dedicated SMTP or pre-warmed mailboxes as a solo founder?

No to both. Dedicated SMTP is overkill below 50,000 emails/month - your volume cannot maintain IP reputation. Pre-warmed mailboxes are useful only if you need to skip the 14-day warmup for a time-sensitive launch. For a steady-state solo founder cold-outreach stack, fresh Workspace mailboxes warmed in your sending tool are the right call.
